This is the single most valuable exercise you can do before you spend another dollar on traffic, ads, content, or any other “growth” tactic.

Let me walk you through it.
Ship the message as fast as you think
Founders spend too much time drafting the same kinds of messages. STEP 1: MAP YOUR CURRENT CUSTOMER JOURNEY
Grab a piece of paper or open a doc. Draw out the exact path a customer takes from “never heard of you” to “paid you money.”
Be specific. Write down every single touchpoint.
For example:
They see a LinkedIn post
They click a link to a lead magnet
They opt in and get added to your email list
They receive a welcome email
They receive your weekly newsletter
They book a call
They buy
Or maybe it’s:
They find you through a referral
They book a discovery call
They receive a proposal
They ghost you for three weeks
You follow up
They buy (maybe)
Whatever your journey is, map it out. All of it.
Most people have never done this. They have a vague sense of how customers find them, but no clear picture of the actual path.
And if you don’t know the path, you can’t fix the leaks.
STEP 2: IDENTIFY THE CONVERSION POINTS
Now look at your map and circle every point where someone has to make a decision.
These are your conversion points.
Examples:
Clicking on your lead magnet
Opting in with their email
Opening your first email
Clicking a link in your email
Booking a sales call
Showing up to the sales call
Saying yes to your offer
Each of these is a place where people drop off.
And here’s the truth: most businesses lose more revenue at the conversion points than they ever could gain by driving more traffic.
You don’t need more leads. You need to convert the ones you already have.
STEP 3: CALCULATE YOUR CONVERSION RATES
This is where it gets real.
For each conversion point, calculate the percentage of people who take the next step.
Let’s say you’re running a lead magnet funnel:
1,000 people see your offer
100 people opt in (10% conversion)
50 people open your welcome email (50% open rate)
10 people click the link in your email (20% click rate)
3 people book a call (30% conversion from click to booking)
2 people show up to the call (66% show-up rate)
1 person buys (50% close rate)
That’s a 0.1% conversion rate from impression to sale.
Now, most people would look at that and say, “I need more traffic.”
Wrong.
You need to fix the leaks.
Let’s say you improve your email open rate from 50% to 70%. And your click rate from 20% to 30%. And your show-up rate from 66% to 80%.
Suddenly, you’re converting 0.25% instead of 0.1%. You just more than doubled your revenue without spending an extra dollar on ads.
That’s the power of this audit.
STEP 4: FIND THE BIGGEST LEAK
Look at your conversion rates and find the weakest point in your funnel.
That’s where you start.
If only 10% of people are opting into your lead magnet, your messaging or offer is weak. Fix that first.
If 50% of people are opening your emails but no one is clicking, your emails aren’t compelling or your call-to-action isn’t clear.
If people are booking calls but not showing up, your confirmation process is broken or the perceived value isn’t high enough.
If you’re closing 10% of your sales calls, your offer or your sales process needs work.
Find the biggest leak. Fix it. Then move to the next one.
Don’t try to fix everything at once. Focus on the one thing that will have the biggest impact.
STEP 5: RUN THE NUMBERS
Here’s where it gets fun.
Take your current funnel and calculate how much revenue you’re generating per month.
Let’s use the example from earlier:
1,000 impressions
1 sale
$2,000 per sale
$2,000/month in revenue
Now, let’s say you improve just three conversion points by 10% each:
Opt-in rate: 10% to 11%
Click rate: 20% to 22%
Close rate: 50% to 55%
Your new funnel:
1,000 impressions
1.33 sales
$2,660/month in revenue
That’s a 33% increase in revenue by making three small improvements.
And you didn’t spend a dollar on ads.
Now imagine you do this every month. You’re not just growing. You’re compounding.
THE MOST COMMON LEAKS (AND HOW TO FIX THEM)
After running this audit with dozens of clients, I’ve seen the same leaks over and over again.
Here are the big ones:
Leak 1: No follow-up system. Someone opts in, gets your lead magnet, and then... nothing. Or they get added to a newsletter that has nothing to do with what they signed up for.
Fix: Build a 6-10 email nurture sequence that delivers value, builds trust, and makes an offer.
Leak 2: Weak call-to-action. Your emails are interesting, but you’re not asking people to do anything. Or you’re asking them to do five things and they do none of them.
Fix: One email, one goal, one CTA. Make it stupid simple.
Leak 3: No urgency. People are interested, but there’s no reason to act now. So they don’t. They wait. And waiting turns into forgetting.
Fix: Add a deadline, a bonus, or a reason to act now. Scarcity and urgency work because they’re true. Spots fill up. Bonuses expire. Use that.
Leak 4: You’re not asking for the sale. You’re nurturing forever but never making an offer. People don’t know you have something to sell because you’ve never told them.
Fix: Make an offer. Be direct. If someone is on your list, they should know what you sell and how to buy it.
Leak 5: Your sales process is a mess. People book calls and you don’t follow up. Or you send a proposal and never check in. Or you’re not asking for the sale on the call.
Fix: Build a system. Automated reminders. Follow-up sequences. Calendar links that actually work. Treat your sales process like the revenue-generating machine it is.
YOUR ACTION PLAN FOR THIS WEEK

Day 1: Map your customer journey. Every step. Every touchpoint.
Day 2: Identify your conversion points and calculate your current conversion rates. If you don’t have the data, start tracking it now.
Day 3: Find your biggest leak. The one conversion point that, if improved, would have the most impact.
Day 4: Fix it. Rewrite the email. Change the offer. Add urgency. Improve the sales script. Whatever it takes.
Day 5: Measure the results. Did it work? If yes, move to the next leak. If no, try something else.
